Happy New Year or maybe… Happy Reset.
Because if 2025 taught me anything, it’s this:
AI is powerful. AI is impressive. AI is everywhere.
And yet — most companies are still not getting real value from it.
That’s not because AI “doesn’t work.”
It’s because we don’t.
What 2025 Really Showed Me
Last year, almost every organisation I work with went on some kind of AI journey: Pilots. Tools. Chatbots. Automations. Experiments. Big ambitions.
And then something interesting happened.
Momentum slowed.
Excitement faded.
And the same sentence kept coming back:
“We’re not really seeing the value yet.”
This isn’t just anecdotal. Globally, we’re seeing the same pattern. Companies rush into AI adoption, but struggle to translate it into meaningful outcomes. Uptake plateaus. ROI becomes unclear. Leaders get frustrated.
So the real question isn’t “Can AI do this?”
It’s “Why isn’t this changing anything for us?”
The Hard Truth: AI Exposes Weak Foundations
AI doesn’t magically fix broken ways of working. It amplifies them.
If your organisation:

doesn’t know what it’s really trying to achieve
-
confuses output with outcome
-
still measures success by busyness, time, or activity
-
treats people like execution machines rather than thinkers
…then AI won’t help you. It will simply make the cracks more visible.
And this is exactly where many companies are stuck.
Output vs Outcome (Still the Real Problem)
Most organisations are still obsessed with output:

What are we building next?
-
What must we deliver this quarter?
-
What’s on the roadmap?
Very few are clear on outcomes:

What problem are we actually trying to solve?
-
What impact do we want to create?
-
How will we know if this made things better?
AI thrives in outcome-driven environments.
But most companies never made that shift — even after “doing Agile” for years.
Which brings us to the uncomfortable part.
Agile Didn’t Fail — We Never Finished It
Let’s be honest.
Many organisations say their Agile transformation “failed.” What really failed was the mindset shift.
In 2026, I still walk into companies where:

work is fixed to 9–5 thinking
-
value is secondary to utilisation
-
decisions are pushed top-down
-
people are measured by compliance, not contribution
That’s not agility. That’s industrial thinking with Jira. And if we haven’t even unlocked the value of humans yet — how do we expect to unlock the value of AI?
Humans First. Always.
This is the part we keep skipping.
Before AI can add value, organisations must ask:

Do we trust our people to think?

Do we allow learning, experimentation, and change?
-
Do teams have clarity, autonomy, and purpose?
-
Do leaders create space for response instead of reaction?
Because reacting creates fire-fighting cultures. Responding requires intentional design.
AI doesn’t create that. Leadership does.
So What Should 2026 Really Be About?
Not more tools.
Not more hype.
Not chasing whatever trend is loudest.
2026 should be about foundations.
Foundations that allow:

change without chaos
-
learning without blame
-
outcomes over outputs
-
humans and AI working together, not replacing one another
That’s what agility was always meant to enable.
Agile was never about tools, techniques, or events.
Agile is about how we think, decide, and act when the world changes.
And the world has changed.
A Call to Action for 2026
So here’s my challenge as we step into the new year:
Before you invest in another AI tool,
before you launch another initiative,
before you optimise another process —
Pause.
Ask yourselves:

What are we actually trying to achieve?

What kind of environment have we created for our people?
-
Are we responding to change — or just reacting to it?
Because AI will not fix broken foundations.
But strong foundations will determine whether AI ever creates value for you.
